I didn’t sleep for three nights last month.

Not because of the pressure from my new impact roller model’s market test — though that’s heavy enough — but because my client’s shipment of three industrial rollers, booked through Lahore’s main air cargo agent, simply vanished.

No tracking updates. No emails returned. No one at the airline office would give me a clear answer. Just shrugs. “It’s complicated here.”

The background: Why Lahore? Why air?

Lahore is a hub for regional trade. It’s not Karachi, but it’s got better connectivity, and our local partner there — a small trading firm with 12 years in the market — said air freight was the fastest way to get the machines to a client in Peshawar, ahead of a government infrastructure tender.

We paid upfront. Signed the standard air waybill. Got the booking confirmation. The agent promised 48-hour delivery.

It’s been 17 days.


The variables: What’s really going on?

I started digging.

I called the airline’s Lahore office — Pakistan International Airlines (PIA) Cargo. They said: “We don’t handle your shipment. You used a ground agent.”

I asked for the agent’s name. They said: “We don’t keep records of third-party agents.”

I called the agent. His phone went straight to voicemail. His office was closed. No sign on the door.

I went to the airport’s cargo terminal. The guard wouldn’t let me in without a government-issued ID. I showed my Chinese passport. He asked if I had a Pakistani work permit. I didn’t. He smiled and said: “Come back with a local sponsor.”

I started reading local news.

On March 19, moneycontrol reported that Pakistan’s DG ISPR made inflammatory remarks about Afghan civilians after airstrikes — a sign of rising tensions. euronews reported a storm in Karachi killed at least 19 people. abcnews said the Pakistani Taliban announced a ceasefire ahead of Eid.

All of this — the political noise, the weather chaos, the security crackdowns — it’s not just background. It’s part of the logistics environment.

In Pakistan, air cargo doesn’t move in a vacuum. It moves through layers of bureaucracy, informal networks, and sometimes, silence.

I learned that many small freight agents operate without formal licenses. They book space with airlines, but never get a proper bill of lading. If something goes wrong, there’s no paper trail. No liability. No recourse.

I also learned — and this hit me hard — that many Afghan nationals who used to work in Lahore’s logistics sector have been forced out since visa extensions were suspended last year. Many of the drivers, warehouse staff, customs clerks who used to know how to “get things done” are now hiding.

So who’s handling your shipment now?

No one who’s accountable.


My mistake: I trusted process over people

I thought if I had the right documents — the commercial invoice, the packing list, the air waybill — I was protected.

I didn’t.

In Lahore, the paper trail is often a formality. What matters is who you know. Who you’ve paid. Who owes you a favor.

  2. Ask for the agent’s CNIC number — Pakistan’s national ID. If they refuse, walk away.
  3. Verify the airline booking directly — call the airline’s official customer line (not the agent’s number) and ask for the air waybill number. If they say “not found,” you’re in trouble.
  4. Use only licensed forwarders — check the Pakistan Civil Aviation Authority (CAA) website for registered cargo agents. (Note: The site is slow, and updates are inconsistent — but it’s the only official source.)
  5. Pay through traceable channels — never cash. Use bank transfer with reference number. Keep the receipt.

I still don’t know where my rollers are.

But I do know this: if I had done even one of these checks, I might’ve avoided this.


Three things I’d do differently

  1. Book directly with PIA Cargo — even if it’s 20% more expensive. The cost of silence is higher.
  2. Insist on a local partner with a registered office — not a home address or a shop with no sign. Visit in person. Ask to see their CAA license.
  3. Insure everything — even if the client says “don’t bother.” In Pakistan, insurance isn’t just protection — it’s your only leverage if things go wrong.

Q: Can I track my shipment if the agent gave me a fake air waybill number?
A: Yes — but only if you know the real one. Step 1: Call PIA Cargo’s official line at +92-42-99204444. Step 2: Ask for the tracking system. Step 3: Enter the number. If it returns “invalid,” ask for the original booking reference. Step 4: If they can’t provide it, file a written complaint via email to cargo@pia.com.pk. Keep a copy.

Q: What if my goods are stuck at customs and no one will tell me why?
A: Step 1: Get the customs clearance number from your agent — if they won’t give it, assume it’s fake. Step 2: Visit the Lahore Customs Office (Jallo Road) with your passport, business visa, and original documents. Step 3: Ask for the “Duty and Tax Assessment Officer.” Step 4: Pay a small fee (usually 500–1000 PKR) for a status printout. Don’t expect honesty — but you’ll get a paper trail.

Q: Is it safe to use a courier like DHL or FedEx in Lahore?
A: Yes — but only for small, non-industrial items. For heavy machinery? No. Their network in Pakistan is limited to major cities. For impact rollers? Stick with licensed freight forwarders who specialize in heavy cargo. Ask for their past client references — and call them.


Final thoughts

I’m not writing this to scare anyone.

I’m writing because I was once the person who thought, “It’s just Pakistan. They’re used to chaos.”

They’re not. They’re just surviving it.
